Systems by Design

There's no shortage of AI articles out there. But most of them are theoretical - "here's what AI could do" instead of "here's what AI did."

Systems by Design is different. Every week, I show you a real business, a real problem, and the real system we built to solve it.

This week: How Real Balance Financial Services turned 3 hours of monthly busywork into 30 seconds of automation.

The Business

The challenge in one sentence: Accountants were spending 3 hours per client every month preparing reports and answering the same questions about what the numbers meant.

Who's the business: Real Balance Financial Services, led by Managing Director Craig Whitton

What they do: Accounting and business consulting firm providing CFO-level advice to growing businesses

Current setup: Clients had access to Xero dashboards and monthly PDF reports, but still needed constant hand-holding to interpret their financial data

Dashboard Overview

The Problem

What isn't working: Monthly cycle of report preparation → client questions → scheduled review calls → repeat. Clients had the numbers but not the context.

What the owner avoids: Craig's team was trapped in reactive mode, answering the same questions every month instead of proactive strategic work.

Where things break or slow down: Every client question required booking a meeting or lengthy email exchange. Insights that should be instant took days to deliver.

The questions were always the same:

  • "What does this mean for my business?"

  • "Can I afford to hire right now?"

  • "Why is profit down even though sales are up?"

The Cost

Time lost: 3+ hours per client, per month on manual report preparation and basic Q&A

Risk or errors: Clients making decisions based on incomplete understanding while waiting for their accountant's availability

Impact on growth: The team's expertise couldn't scale - adding more clients meant adding more hours, not more value

The Solution

What the system needs to do: Turn raw Xero data into on-demand CFO-level insights that clients can access 24/7 without booking meetings

Key steps in the flow:

  1. Live dashboard syncs directly with Xero (revenue, profit margin, tax obligations, invoices)

  1. AI layer reads financial data + Real Balance's internal notes and expertise

  2. Clients log in and ask questions in plain language

Clients ask questions in plain language - no finance jargon required.

  1. System delivers instant answers based on their actual financial data and Real Balance's expert guidance

The system pulls live Xero data and Real Balance's expertise to deliver instant, contextual answers.

Constraints: Must maintain data security, integrate seamlessly with existing Xero setup, feel simple for non-technical clients

The Result

The metric: 3+ hours saved per client, per month (previously spent on report prep and answering basic questions)

What changes: Clients engage with their numbers multiple times per week instead of once per month. They get instant answers instead of waiting for scheduled calls.

What disappears: Manual PDF report preparation, repetitive Q&A meetings, clients sitting on decisions waiting for their accountant's input

What success looks like: Real Balance's team shifted from "report preparers" to true strategic guides. Their expertise finally scales without scaling their hours. Clients are more engaged with their financials than ever before.

Here's what Craig Whitton said about the transformation:

"Phlo moved our clients from monthly reporting to daily engagement using a live dashboard and an internal AI built on their financial data. It's transformed how clients interact with their numbers."
